People see the zone.
Merrimack Basketball has become known for an aggressive, attacking zone defense — the steals, the deflections, the shot-clock violations, and the frustration it creates for opponents. That identity is so visible that it can become easy to mistake the defense for the whole story.
It isn’t. More Than the Zone is an all-access look at the Operating System underneath Merrimack Basketball — the recruiting, development, standards, practice design, staff structure, shared language, analytics, preparation, and daily habits that make the basketball possible.
Over ten seasons as the head coach at Merrimack, Joe Gallo has built that Operating System through constant repetition, pressure, change, and evolution. It has grown through a transition from Division II to Division I, conference changes, roster turnover, the transfer portal, NIL, and the shifting realities of college basketball.
In Gallo’s first three seasons as head coach, Merrimack made three straight Division II NCAA Tournament appearances. The program then moved to Division I and immediately won 20 games — the most ever by a program in the first year of a four-year Division I transition — while also becoming the first program to win an outright regular-season conference championship in its first Division I season. In its first seven Division I seasons, Merrimack won four regular-season championships in two different conferences. An NCAA reclassification rule kept them out of the NCAA tournament after winning their conference tournament in 2023. In the last four seasons, from 2022–23 through 2025–26, the program posted a 77.8% conference winning percentage.
Gallo pulls back the curtain on how that success was built — and on the system underneath it.
This is not a zone-defense manual. It is a book about how to build a way of operating.
Inside, Gallo explains how Merrimack:
• recruits and develops players through Unearth. Elevate. Defend. Win.
• builds a Standard that players can eventually own and protect
• creates clarity through shared language and repeated experiences
• designs practices that prepare players for the basketball they actually want to play
• uses competition, measurement, and accountability without losing joy or connection
• organizes staff, preparation, and game day around a consistent operating system
• evolves without abandoning the principles that define the program
The basketball belongs to Merrimack. The principles underneath it can apply to any team or organization.
Whether you coach basketball, lead another sport, run a team, or are simply interested in culture, leadership, and high-performance environments, More Than the Zone is designed to make you think more deeply about the system underneath your own results.
The goal is not to become Merrimack.
The goal is to understand why Merrimack became Merrimack — and to build your own version of an operating system that can endure, evolve, and win.
